This is a reference design, not a mandate to install every component on day one. If your organization runs only a few services, a managed container platform and a simpler deployment pipeline may be the better starting point.

2. The actual stack I would choose

These are recommended defaults, not a requirement to use every tool. CNCF's platform guidance emphasizes reusable templates, self-service capabilities, and integrated delivery and observability rather than any single mandatory stack.tag-app-delivery.cncf.io+1

3. What to build first

Phase 1 — One golden path

Create one service template that includes a repository, CI pipeline, container build, deployment configuration, health checks, and a README. A developer should be able to go from a new repository to a working deployment without filing an operations ticket.

Phase 2 — Secure defaults

Add workload identity, secret management, image vulnerability scanning, least-privilege access, resource limits, and environment separation. Make the secure path the easiest path.

Phase 3 — Production readiness

Ship standardized dashboards, logs, alerts, deployment rollback, and service ownership metadata with every service. Instrument the platform before adding more abstractions.

Phase 4 — Self-service portal

Add Backstage when engineers need a unified service catalog, discoverability, templates, and ownership information. Do not build a portal just to provide a graphical wrapper around existing scripts.

4. What I would deliberately leave out

For a minimal stack, avoid introducing these until you have a demonstrated need:

• Service mesh: start with ordinary Kubernetes networking and ingress.
• Crossplane: add it if teams need self-service provisioning of cloud resources through Kubernetes APIs.
• Multiple deployment engines: choose Argo CD or Flux, not both by default.
• A custom platform API: templates and established tools may be enough initially.
• A full data platform: use managed databases and queues before operating your own.
• Multiple observability backends: standardize telemetry collection and choose the simplest viable storage and querying setup.

The objective is to minimize the number of systems your team must upgrade, secure, troubleshoot, and pay for.

Bottom line: for a cloud-native team, start with GitHub Actions, OpenTofu, managed Kubernetes, Helm, Argo CD, and OpenTelemetry-based observability. Add Backstage only when it solves a real discoverability or self-service problem.
