Choosing the right type of consultant depends on whether you need hands-on code and architecture evaluations or high-level strategic roadmaps.
Types of Consultants for Data Infrastructure Maturity
Specialized Data & AI Engineering Firms: Technical boutique agencies (such as Salt Technologies or dedicated data consultancies) use hands-on AI engineers to audit pipelines, storage systems, and feature stores. They focus on data quality, real-time context availability, and integration feasibility.[]()
Technology-Specific Implementation Partners: Cloud-native consultancies specializing in ecosystems like AWS, Snowflake, Databricks, or Google Cloud evaluate how well your current cloud data warehouse or lakehouse can support machine learning workloads and vector search operations.
For an AI Readiness Audit focused specifically on data-infrastructure maturity, you want a consultant who can assess both the data estate and its ability to support production AI—not just someone doing an abstract AI-strategy assessment.
A few firms/services worth considering:
Pythian — specifically offers Data Maturity and Architecture Assessments. Their consultants and data engineers review architecture, pipelines, legacy code, storage constraints, data silos, dependencies, and data quality, then produce an AI-readiness roadmap.
Inference Group — offers a dedicated Data Maturity Assessment covering governance, quality/lifecycle, architecture/integration/technology, metadata/security, and operating model.
DAI Consultancy — evaluates data infrastructure, governance, analytics, talent, and organizational culture through technical reviews, interviews, and benchmarking.
SEI Consulting — broader AI-readiness assessment spanning data quality/governance, technology infrastructure, processes, and organizational capability, with a prioritized roadmap.
PwC — enterprise-scale AI-readiness assessment covering technology infrastructure, data assets/governance, and other organizational dimensions, with benchmarking and transformation planning.
What I would put in your audit scope
Ask the consultant to explicitly evaluate:
Architecture — warehouse/lake/lakehouse, databases, storage, compute, and scalability.
Integration — APIs, ETL/ELT, streaming, interoperability, and data silos.
Data quality — completeness, accuracy, consistency, freshness, and monitoring.
Metadata & lineage — cataloguing, discoverability, ownership, and traceability.
Target-state roadmap — prioritized gaps, dependencies, estimated effort, and sequencing.
For a pure data-infrastructure maturity assessment, I'd start by talking to Pythian and Inference Group, because both explicitly position the engagement around the underlying data foundation rather than treating data as just one component of a generic AI-strategy exercise.
If you tell me your company size, industry, cloud stack (AWS/Azure/GCP/on-prem), and whether you want a Big 4/system integrator or an independent specialist, I can narrow this to a short list of consultants appropriate for the audit.
Transitioning to an AI-first product strategy requires shifting from traditional software roadmapping (which focuses on deterministic features and user flows) to probabilistic product management —where managing data loops, model evaluation, latency, and token economics takes center stage.
Depending on whether you need macro-level operating model shifts, hands-on "build-operate-transfer" execution, or deep technical product architecture, the leading consulting partners for AI product management cluster into a few distinct tiers:
1. Elite Strategy & AI Product Houses (Best for Operating Model & Vision)
BCG X (Boston Consulting Group): BCG’s tech build-and-design unit doesn't just hand over slide decks; they embed hybrid pods of AI product managers, data scientists, and engineers to co-create and operationalize AI products from scratch. They excel at defining the high-level AI value proposition and building internal "AI assembly lines".
QuantumBlack (McKinsey & Company): The gold standard for turning ambiguous enterprise AI strategies into shipped, enterprise-grade applications. They excel at redesigning core business processes around data and AI decision-making loops rather than just adding superficial features.[](https://deployflow.co/blog/top-ai-consulting-companies-worldwide/)
Accenture: Ranked globally for execution scale, Accenture bridges the gap between traditional enterprise architecture and modern AI infusion. Their product managers specialize in embedding human-centered, responsible AI frameworks directly into massive corporate workflows.[](https://managementconsulted.com/top-ai-consulting-firms/)
Deloitte: Known heavily for their Trustworthy AI framework, Deloitte is the premier choice if your AI transition requires rigorous risk mitigation, data modernization, and governance compliance (especially critical in sectors like finance, healthcare, or government).
3. Specialized AI Builders & Boutique Consultancies (Best for Rapid Prototyping & Go-To-Market)
LeewayHertz: A specialized engineering-first consultancy that acts as a hands-on execution partner for embedding generative AI, LLMs, and agentic systems directly into your product architecture. Ideal if you need technical depth over high-level strategy.
Scale AI (Consulting & Evaluation): Beyond data labeling, Scale AI provides strategic evaluation, red-teaming, and product guidance specifically tailored to ensuring your AI models are reliable, hallucination-resistant, and aligned with user intent.
Yes. If your goal is actually transitioning a product organization to an AI-first strategy—not simply adding GenAI features—I’d focus on consultants who understand product strategy + AI-native product design + operating-model change + actually shipping AI products.
Based on current 2026 capabilities and market positioning, my shortlist would be:

Product Partners
AI transformation of product teams
Worth investigating as a newer specialist
1. Silicon Valley Product Group — my first call for product transformation
SVPG is particularly compelling if your fundamental question is:
“How should our product organization work differently in an AI-first world?”
Its work centers on the product operating model, empowered teams, product discovery, leadership, and strategy. SVPG explicitly says generative AI raises both the stakes and opportunities for companies adopting the product operating model.
Best when: you're a CPO/CEO trying to change PM, design, engineering and leadership—not just create an AI roadmap.
People to know: Marty Cagan is the obvious name, although SVPG's broader partner group is probably more relevant than hiring an individual thought leader.
2. Boston Consulting Group / BCG X — strongest combination of strategy + product building
I'd put BCG X near the top if you want someone who can help answer what should we build? and then actually help build it.
BCG X has 3,000+ technologists, scientists, engineers, designers and entrepreneurs and explicitly combines AI/GenAI, product design, engineering and business strategy. Its AI practice describes an approach spanning validation, working product development, launch and scaling.
BCG is also unusually explicit about the organizational implications of AI-first products: its 2026 research argues that companies need to rethink product and engineering functions, not simply bolt AI onto the existing SaaS model.
Best when: you need product strategy, business-model redesign, AI prototyping and organizational transformation in one engagement.
QuantumBlack is probably the strongest choice if this is a large-company transformation involving the CEO/CPO/CTO and multiple business units.
McKinsey's AI practice explicitly includes AI-enabled product development, product strategy, adoption and AI capability building.
One particularly relevant person is Rory Walsh, who leads product at QuantumBlack Labs and has led development of 20+ AI products deployed more than 1,000 times. His work includes redesigning the product development lifecycle around agentic AI.
Another is Debasish Patnaik, who leads QuantumBlack and works across AI strategy, business-model redesign, operating models and enterprise AI deployment.
Best when: AI-first is going to affect your portfolio, business model, operating model and organization—not merely your product roadmap.
I'd consider Thiga if you want something more product-specialist and potentially less heavyweight than McKinsey/BCG.
Its sweet spot is product organizations: product strategy, product operating models, discovery, product leadership and transformation. The appeal here is that you're buying product expertise first, rather than a traditional AI consulting engagement.
Best when: your primary problem is changing how PM/design/engineering teams operate.
5. Accenture — when strategy has to become massive implementation
Accenture belongs on the shortlist if you need strategy → technology → engineering → deployment at enormous scale.
This is less attractive if all you want is a small senior team to rethink product strategy. It becomes much more attractive when the transformation involves thousands of employees, complex technology estates, data platforms and enterprise deployment. Current industry analysis continues to place Accenture among the major AI consulting providers.
The newer/smaller firms I'd investigate
SproutVest is interesting for a startup/scaleup because it explicitly offers AI product strategy, roadmapping, model evaluation, deployment architecture and fractional product leadership. Its positioning is unusually focused on taking AI products from concept to revenue.
ThinkTree is another intriguing specialist. It describes itself as an AI product-management practice covering ideation, concept creation, build leadership and GTM, with substantial product/transformation experience behind it.
Korza is worth watching if you want a hybrid of consulting, product management and AI engineering. Its founders include people who worked on the OpenAI–Bain enterprise AI partnership, and it positions itself around AI business/product strategy plus engineering.
My recommended shortlist
If I were selecting five firms to interview, I'd make it:
SVPG — if the central challenge is “reinvent our product organization.”
BCG X — if the challenge is “invent and build our AI-first products.”
QuantumBlack — if the challenge is “transform our enterprise around AI.”
Thiga — if you want a product-specialist consultancy.
SproutVest / ThinkTree — if you want a smaller, hands-on AI product team.
There's an important distinction here: the best AI strategy consultancy isn't necessarily the best AI product-management consultancy. For an AI-first product transition, I'd prioritize consultants who can help with things like:
redefining the product portfolio around AI-native opportunities
deciding what should be an agent vs. feature vs. traditional workflow
AI-specific discovery and experimentation
new PM/design/engineering roles and operating model
AI product metrics and evaluation
inference/model economics and new pricing
human-in-the-loop vs. autonomous experiences
rebuilding the roadmap around AI-native capabilities
determining which existing products should be rebuilt rather than AI-enabled
creating 1–3 lighthouse products and taking them to production
BCG's recent AI-first SaaS work, for example, specifically recommends concentrating talent around a few transformative products rather than spreading AI across a long list of incremental features.
If you tell me your company size (startup / $100M / $1B+), B2B vs. B2C, and whether you're looking for a 6–12 week strategy engagement or an embedded 6–12 month transformation, I can narrow this to the 3 best firms and identify the specific partners/consultants I'd approach.
